How to Plan Mixed-SKU Cartons with a Chinese Supplier
Agree the SKU count in each mixed carton, account for the final carton and confirm how your receiving team will identify and reconcile the contents.

Start with the carton your warehouse will receive
Before approving mixed-SKU cartons, agree the expected quantity of each SKU in a standard carton and how the receiving team will identify exceptions. Ask whether the assortment is sold as one unit or simply shipped together in an outer carton. A retail assortment has its own saleable-unit definition. A mixed outer carton can contain products that your warehouse must count into separate stock lines. Write down which arrangement you need.
Use the SKU identifiers your team will actually receive against. A supplier may use a colour name or internal item code that your purchase order describes differently. Tie the identifiers together before using them on carton marks or packing records.
Do the order arithmetic before agreeing a ratio
For a hypothetical order of 62 orange and 38 teal playground balls, a standard carton of six orange and four teal holds ten balls. Ten standard cartons also hold 100 balls, but they deliver 60 orange and 40 teal. The order total matches while two SKU quantities are wrong.
One possible plan is nine standard cartons plus an agreed exception carton of eight orange and two teal. That adds up to 62 orange and 38 teal. Ask whether that mix physically fits with the agreed protection and whether receiving can identify the exception. If a supplier proposes single-SKU cartons for the balance, compare that option before signing off. Keep the example separate from the cover illustration, which shows no agreed quantity or packing specification.
Make the final carton visible to both teams
Ask the supplier for a packing record linking each carton or clearly identified carton range to its SKU quantities. Show the standard pack and exceptions separately. Record who can approve a change and how the revised carton identifier, packing list and receiving instruction will stay aligned. A different ratio, partial carton or substitution belongs in the exception record before shipment.
Ask the receiving team how it will identify a mixed carton without relying on the carton total alone. It may need a clear carton mark, individual product identifiers, a record tied to the carton ID, or an agreed opening and counting procedure. Separate what your warehouse can handle from what the supplier says it can supply. If an identifier will be scanned or read at receiving, check it in that workflow.
Walk one standard carton and one exception through receiving
Review the proposed packing layout with the supplier. Use a representative packing sample or clearly scoped demonstration if the arrangement is unfamiliar. Check whether variants are distinguishable, the protection fits the products and the written carton record matches what you can count. Then ask receiving to reconcile both carton types to the same order lines.
Keep observations attached to the cartons and documents actually examined. A demonstration cannot establish the contents of the rest of a shipment. Agree what the supplier will record during packing and what the buyer or a qualified third party will check if additional verification is needed.
Release the packing plan when the receiving method is workable
Confirm the standard carton, the exception treatment and the SKU totals in one written version before packing begins. If the supplier cannot confirm the mix or receiving cannot reconcile it, ask for a revised plan. Some projects may be easier to receive as single-SKU cartons. The comparison depends on the order, packaging and warehouse process.
MAX Sourcing Context can help organise carton-level questions, supplier responses and outstanding decisions. Share the order lines and intended receiving process through a sourcing request so the work can be scoped. Final packaging suitability, inspection and receiving approval remain with the assigned parties.
Practical checklist
- 01Define whether the assortment is a saleable unit or a shipping-carton arrangement.
- 02Reconcile quantities by SKU across all cartons.
- 03Give every exception carton an identifiable record.
- 04Confirm that variant identifiers work for the receiving team.
- 05Test one standard and one exception layout where needed.
- 06Approve the final packing instruction and name the person who can approve changes.
